The five‑phase workflow

Seven days before the offsite, the coach loads the model with what matters: participant roles, key tensions, language notes, pre‑read research, client interview synthesis, and a multi‑voice council debate on the strategic options. The mirror has to know the team before day one.

Each evening, the day's recording is transcribed with speaker labels and submitted one day at a time. Sessions can be split when the day has distinct conversations (check‑in, debrief, strategic block). Off‑mic context gets added as notes.

The Diego engine runs the analysis template across five categories: Key Ideas, Agreements, Action Items, Parking Lot, and Communication and Relational Dynamics. The relational read uses four named lenses plus meta‑observations. The output is sharp, specific, and quotes the room.
